how to validate and expand a food industry business model?

To open two new points of sale in strategic cities in Spain, specifically in Bilbao and Santander, in addition, to validate a profitable business model that could be replicated in other competitive markets. The company needed a comprehensive approach that included the validation of its corporate strategy, market analysis and operations optimization to ensure success in these competitive markets within the retail and food industries.

A P P R O A C H

We started with a comprehensive analysis of the target market and consumer profile, assessing both opportunities and threats in the Bilbao and Santander marketplaces. Market research was conducted including demographic, socio-economic and competitive analysis to understand the demand potential and challenges specific to each location. A detailed cost-benefit analysis was conducted to assess the profitability of the proposed expansion. This included projecting operating costs, break-even analysis and estimating the return on investment for each new outlet. By combining this data with a comprehensive market analysis in Bilbao and Santander, we were able to identify the most profitable market segments and optimal locations for the outlets.

We focused on the process of validation and development of the corporate strategy (financial evaluation of the proposed strategy, review of projected cash flows and optimization of business processes to ensure its viability). Financial models were developed to forecast different growth scenarios and adapt the strategy to maximize returns. In addition, innovations in operational processes were implemented to improve efficiency and reduce costs, ensuring that each point of sale will operate at optimal margins. We worked closely with the JM Cakesss team to redefine its expansion strategy. This included adapting the business model to align with the characteristics and preferences of the target audience in each city, addressing the expectations of both the gastronomic consumer and the retail customer. Specific marketing, branding and sales strategies were developed for each location, including targeted digital campaigns.

We managed the comprehensive Project Management of the opening of the new outlets, ensuring that every decision aligned with the company's strategic and financial objectives. This included overseeing the opening budget, negotiating favorable lease terms and implementing cost control practices during the construction and start-up phase. In addition, an ongoing monitoring system was designed to evaluate the financial performance of each store, allowing for quick adjustments to maximize profitability.

R E S U L T S

Successful launch of two new JM Cakesss outlets in Bilbao and Santander. Both stores achieved projected sales goals. The study and validation of the business model demonstrated substantial potential for further expansion in other cities in Spain, replicating the success achieved in Bilbao and Santander. The combination of a well-founded strategic approach and effective execution allowed JM Cakesss to consolidate its position as a benchmark in the sector, opening new opportunities for continued and sustainable growth.
